Moving an outsourced company website in house

Took over a website run by an outside agency and gave it a Git-based release process.

Situation

At a global consumer electronics company, an outside agency ran the official website. Every change request went through the agency, and each one took one to two weeks to go live.

What I did

  • Reviewed the existing architecture and built new infrastructure on AWS
  • Migrated the CMS data and source code, then cut the domain over to the new setup
  • Put the source, CDN settings and GeoIP server under Git, with deploys through GitHub Actions

Result

Changes now go live within three days instead of one to two weeks, and request handling time dropped by more than 50%.

Before, change requests went through an agency. After, they go through pull requests and automated deploys.
